Why so many AI pilots never scale (and how to avoid it)

Abraham Rodríguez · 1 October 2026 · 6 min read

Almost every mid-sized and large organisation already has an AI pilot. Very few have taken one to several teams or countries. The problem is rarely the technology.

1. The pilot doesn't solve a business problem

If the starting point is the tool rather than a specific process with a measurable cost, nobody will champion the pilot when it's time to invest in scaling it.

2. No metrics from day one

Without a baseline and KPIs agreed with leadership, the pilot's result is an opinion. Define upfront what you will measure and how much it must improve.

3. Nobody owns the scale-up

A pilot needs a business owner, not just a technical team. Someone who has the problem and wants it solved.

4. Adoption is ignored

The tool can work and the team still not use it. Training, usage policies and follow-up cadences are part of the project, not an extra.

How to avoid it

Pick a process with clear impact, measure from the first day, appoint an owner and plan the scale-up before the pilot ends.
